The Small Business Automation Checklist: What to Automate

Not Sure What to Automate First? Start With This Checklist.

A simple scorecard to find the tasks quietly costing your Burlington-area business the most time and money.

The Automation Readiness Checklist

The Small Business Automation Checklist: How to Know Exactly What to Automate First

Most owners we meet in Burlington already know automation could help. What stops them is a simpler question: where do I even start? There are a dozen things they could automate, no obvious order, and no time to figure it out. So nothing changes, and the busywork rolls on.

This post fixes that. Below is the same checklist we use with local businesses across Woburn, Bedford, and Wilmington to find the handful of tasks worth automating first. Run through it once, and you’ll walk away knowing your top three, in priority order. Grab a pen, or scroll to the bottom for the free printable version.

First, the 4-question test: is a task worth automating?

Not every task should be automated. The best candidates pass all four of these. The more “yes” answers, the higher the payoff.

four question test

A task that scores four “yes” answers is a prime target. One that needs human judgment every time (closing a big deal, handling an upset customer) is not, and that’s fine.

The automation checklist, by area

checklist by area

Check every box that sounds like your business. Don’t overthink it; if it feels familiar, check it.

Sales and leads

This is where lost time turns straight into lost revenue, so it usually deserves your first look.

  • New website leads answered by hand
  • Quotes sent, then follow-up forgotten
  • Leads copied between inbox, CRM, and spreadsheet
  • No system to reawaken old or cold leads

Scheduling and admin

The quiet hours vanish here, a few minutes at a time, until they add up to a full day a week.

  • Appointments booked over phone tag
  • No automatic appointment reminders
  • The same info re-typed into multiple apps
  • Routine documents filled out manually

Finance and invoicing

These are the growth tasks that always get bumped by the urgent ones, so they rarely happen consistently.

  • Invoices tracked and chased by hand
  • Payment reminders sent one at a time (or skipped)
  • Receipts and records entered manually

Marketing and reputation

These are the growth tasks that always get bumped by the urgent ones, so they rarely happen consistently.

  • Review requests you keep meaning to send
  • Social posts published one-by-one, ad hoc
  • Email follow-ups written from scratch each time

Customer service

Every slow or missed reply is a customer deciding whether to wait for you or call someone else.

  • The same questions answered all day
  • After-hours inquiries missed until morning
  • No instant reply while a customer waits

Score it: find your top three

Now prioritize. For each box you checked, rate it 1 to 3 on two things, then multiply.

How often it happensWeeklyA few times a weekDaily / constant

Multiply the two numbers for each task. A task scoring 9 (painful and daily) is your first automation. Anything that lands 6 or higher belongs in your first wave. Low scores can wait.

For most Greater Boston small businesses, lead replies, appointment reminders, and invoice follow-ups float to the top, because they’re both frequent and directly tied to revenue.

A quick example: how it scores for a small Woburn shop

Say you run a 6-person home-services company in Woburn. You check eight boxes, but two jump out when you score them. “New website leads answered by hand” rates a 3 for cost (you’ve lost jobs to faster competitors) and a 3 for frequency (leads come in daily), for a 9. “Appointment reminders” rates a 2 for cost and a 3 for frequency, for a 6. Meanwhile “routine documents filled out manually” scores a 2 by 1, just a 2.

The math makes the decision for you. Instant lead replies are your first build, reminders are next, and the paperwork can wait a quarter. No agonizing, no guessing, just the numbers pointing at the biggest win first.

What to do with your top three

Once you know your top three, resist the urge to automate everything at once. Start with the number-one task, get it working, feel the hours come back, then move to the next. Each win funds the confidence (and often the time) for the following one.
